AEO, GEO and SEO are three scoring surfaces for the same content layer: AEO wins citations in boxed answers (Google AI Overviews, snippets, voice), GEO wins mentions inside generative answers (ChatGPT, Perplexity, Claude), and SEO wins rankings in the classical blue links. The structural overlap between AEO and GEO sits around 80% as of mid-2026; SEO shares the schema layer with both. The one-sentence takeaway — you need one integrated programme, not three retainers — and the rest of this page shows the pairwise differences that actually matter.
AEO vs GEO vs SEO at a glance
| Dimension | AEO | GEO | SEO |
|---|---|---|---|
| Target surface | AI Overviews, featured snippets, voice | ChatGPT, Perplexity, Claude, Gemini | Ten blue links |
| Output unit | Citation in a boxed answer | Brand mention in generated prose | Ranking position + click |
| Primary lever | Schema validation + extractable blocks | Entity authority + prompt coverage | Backlinks + on-page relevance |
| Measured by | AIO citation rate per tracked query | Share-of-voice per tracked prompt | Position, impressions, CTR |
| Time to first result | 14–60 days after structural rewrite | 30–90 days (entity signals mature slower) | 3–12 months on a young domain |
| Decays how | Rotates (~18-day median citation half-life) | Rotates with retrieval refreshes | Relatively stable once earned |
| Shared layer | Schema (Article, FAQPage, Person, Organization) — all three read it | ← same | ← same |
The clean definition
AEO — Answer Engine Optimization — targets featured-answer surfaces. Google AI Overviews, voice, featured snippets. The work is structural — schema, direct answers, extractable blocks — and the test surface is a search results page returning a single boxed answer.
GEO — Generative Engine Optimization — targets generative platforms. ChatGPT, Perplexity, Claude, Gemini. The work is broader: same structural foundation as AEO, plus prompt-pattern coverage (which conversational variants does your ICP actually type?), entity authority, and presence in training-data-adjacent corpora.
SEO — Search Engine Optimization — targets the classical ten blue links. Ranking, traffic, click-through. Still relevant: roughly half of B2B research in 2026 still touches a Google SERP at some point in the funnel, even if the buyer started in ChatGPT.
AEO vs SEO — what actually changes?
AEO optimises to be extracted and quoted inside an answer box; SEO optimises to rank and earn the click. A page can be cited in an AI Overview without ranking top-10, and a page can rank #1 and never get cited.
The practical differences run deeper than the slogan. SEO can bury the answer in paragraph three and still win on authority. AEO cannot — the retriever lifts the first clean sentence under a question-shaped H2, so the direct answer has to come first, in 30 words or fewer. SEO rewards backlink volume; AEO rewards structure and provenance (named author, dated claims, validated schema). And the payout differs: SEO pays in sessions you can see in analytics, AEO pays in brand impressions inside answers the user often reads without clicking anything.
Neither replaces the other. Roughly half of B2B research still touches a SERP somewhere in the funnel, which is why we track SEO positions and AEO citations on the same dashboard rather than declaring one dead.
GEO vs SEO — what actually changes?
GEO optimises for inclusion inside a generated answer on ChatGPT, Perplexity or Claude; SEO optimises for a ranked position on Google. The buyer journey splits accordingly: the GEO buyer asks a conversational question and takes the answer, the SEO buyer scans a results page and picks a link.
Two differences matter most in practice. First, the authority signal: SEO leans on backlinks, GEO leans on entity resolution — Wikidata, schema.org Person with verifiable sameAs, brand mentions in publications the model trusts. A domain with thirty backlinks and no entity record loses GEO citations to a domain with three backlinks and a clean Wikidata entry (we have watched exactly this happen on client portfolios). Second, volatility: SEO positions move slowly; GEO citations rotate on a median ~18-day half-life, so GEO needs a refresh cadence, not a one-time push.
If your team already does solid SEO, the incremental GEO work is the entity layer plus a structural pass on priority pages — not a rebuild.
AEO vs GEO — same practice or two?
Honest answer: one practice, two surface names, roughly 80% structural overlap. Both extractors prefer the same content shape — compact self-contained blocks, the answer at the top, schema underneath, named authorship attached.
The 20% that differs is distribution. AEO leans on schema validation (a clean FAQPage block is the single biggest lever for AI Overview placement). GEO leans on entity authority (Wikidata Q-number, sameAs graph, presence on AI-trusted publications). But the rewrite is the same rewrite — you do not write a page twice.
Why splitting AEO and GEO into two retainers is wrong
Most agencies in 2026 sell AEO and GEO as two retainers. That is a commercial decision, not a methodological one. The structural rules — Hero ≤3 sentences, X-is-Y intro, Quick Facts table, H2-as-question, FAQ direct answer ≤30 words — work for both surfaces because both extractors prefer compact self-contained blocks.
Run them together and you get both for the same content production cost. Run them separately and you pay twice for one structural rewrite.
Where SEO still wins
SEO is not dead in 2026 and we never tell clients otherwise. Roughly 50% of B2B research still loops through Google at some point — the ten blue links pull in cohort that has already shortlisted from ChatGPT and is now evaluating against published case studies, pricing pages, and live testimonials.
The mistake is treating SEO and AEO as a budget split. They are the same content layer scored against two different evaluators. Hire one team, bake the playbook into the TZ, and let the work compound across both surfaces.
What an integrated programme looks like
The Scale package is what we sell to clients who want both. Same content team, same TZ, same schema deployment — measured weekly against AEO citation rate, GEO share-of-voice, and SEO ranking on the priority cluster.
The AP Education case is the cleanest public example: ×7.8 organic clicks (SEO) and 56.5% ChatGPT visibility (GEO) on the same content programme over six months. One engagement, two fronts.
What you should actually do
If you are starting cold: Starter audit is the right entry point. You get a baseline across all three disciplines and a punch-list of fixes ranked by citation potential per hour of effort. From there you choose Growth (AEO foundation) or Scale (full integrated) based on category economics.
If you have an SEO team but no AEO discipline: Growth is the right next step. Six months, three priority pages restructured per month, schema deployed, named experts. You will see your first AI Overview citations in months two and three.
If you already have an AEO retainer and a separate “GEO consultant”: consolidate them. You are paying twice for one structural rewrite.
